Spa & wellness operations consulting

Wellbeing is a business strategy.

I help hotel owners, developers and funds build spas that earn — from feasibility and pre-opening to turnaround. Operations first, so the design has something to serve.

Most spas are designed first and operated later. That is why so many lose money.

01

Layout caps revenue

Treatment rooms, wet areas and flow are fixed before anyone models capacity or price.

02

Payroll outgrows demand

Staffing is planned for the brochure, not for the occupancy curve of the first two years.

03

No system to run it

Opening day arrives without standards, training or the numbers a GM needs to manage.

Services

From an empty plot to a spa that pays for itself.

Engage one stage or the whole path. Every engagement ends with something your team can run without me.

Concept & feasibility

Market fit, programme, capacity and a revenue model before the architect draws a line.

  • Operational brief
  • Space programme
  • P&L and payback model

Pre-opening

Launching from zero: team, menu, suppliers, pricing and systems, ready for day one.

  • Org chart & payroll plan
  • Treatment menu & pricing
  • Opening budget & timeline

Turnaround

For spas that underperform: find where the money leaks and fix the operation, not the décor.

  • Operational & financial audit
  • Expense line review
  • Recovery plan with KPIs

Systems & training

Standards, SOPs and training that make quality repeatable after the consultant leaves.

  • SOPs & service standards
  • Manager & therapist training
  • Reporting dashboard

For architects, design studios & developers

Add operational expertise to your spa projects.

Offer your clients a spa that is beautiful and works. I deliver the operational brief your design is built on — as part of your proposal, under your project.

How we work

Four steps. Numbers at every one.

01

Diagnose

Site, market, plans and current numbers. What the asset can realistically earn.

02

Model

Programme, staffing and P&L tested against occupancy scenarios.

03

Build

Team, menu, standards and suppliers put in place, on budget and on time.

04

Hand over

Your team runs it. You get the reporting to see that it works.

About

Kate Derevyanko

I have spent more than ten years running spas — Four Seasons, Rixos and Accor properties. I am an operator, not a designer: I care about what happens after the ribbon is cut.

My best work is launching from zero, rescuing projects that are not working, and building the method a team can carry on without me.
